The Simple Framework Our Clients Use to Turn KPIs into Action Plans
A practical, repeatable framework agencies can adopt to turn performance metrics into next-step strategies. It’s a simple three-step structure applied consistently, month after month.
Step 1: What Moved
Identify the metric(s) that changed enough to matter this period — not everything that moved, just what moved meaningfully relative to the comparison period that makes sense for this client (see The Anatomy of a Great Client Report on choosing the right comparison). Resist the urge to report every metric that changed at all — a KPI action plan built on ten “insights” isn’t actionable, it’s noise.
Step 2: Why It Moved
For each metric identified in Step 1, attach a real explanation — a campaign change, a seasonal pattern, a platform-level shift, a budget reallocation. If you genuinely don’t know why something moved, say so plainly and frame it as something being actively investigated, rather than fabricating a confident-sounding explanation. Clients notice the difference, and trust erodes faster from a wrong confident answer than from an honest “we’re looking into it.”
Step 3: What We’re Doing About It
This is the step most reports skip, and it’s the one that actually makes a report an action plan instead of a summary. For every “what moved, and why,” pair it with a concrete next step: a test being launched, a budget shift, a channel being paused, or — just as legitimately — a decision to hold steady and keep watching. “No action needed, still performing within expectations” is a valid and useful answer. Silence is not.
Putting It Together
Applied consistently, this becomes a simple three-column structure clients learn to expect: Metric → Why It Moved → What We’re Doing About It. It scales down to a one-line update for a stable account and up to a full section for a metric in genuine flux, without needing a different report format for either case.
